Approach

Context

Seasonal goods are not about “just delivering”—they are about hitting the sales window. With multiple suppliers, the risk of delays and mis-sorts grows, and one lost week turns into direct revenue loss.

Task

  • Synchronize readiness across suppliers.
  • Reduce mis-sorts and document/packing errors.
  • Deliver to Kazakhstan by the required date.

What we did

1) Fixed the season window. Set cut-off dates and control checkpoints.
2) Readiness control. Regular checks of batch readiness and document status.
3) Consolidation. Combined shipments into one controlled outbound with a unified document pack.
4) Pre-shipment verification. Packing/labeling checks to reduce mis-sorts before dispatch.
5) Delivery & reporting. Status control and KPI reporting for the season.

Outcome

  • On-time deliveries: 98%
  • Mis-sorts: −60%

Why it worked

Winning in season means managing readiness and consolidation. We shifted control upstream and removed rework during receiving and sales.
