Context

The client operates a branch network across Kazakhstan. Products were “stuck” in Almaty warehouse, so regions received shipments late, shelves suffered, and OTIF went down.

  • Reduce warehouse dwell time.

1) Allocation before arrival. Before the inbound landed, we planned quantities per branch.
2) Direction labeling. Sorting and labels by outbound lanes.
3) Cross-dock flow. Fast transshipment without “weeks in storage”.
4) Regional dispatch. Shipments left to regions within the first 24 hours after inbound arrival.
5) KPI and OTIF control. Status monitoring and exception management.

Outcome

  • Warehouse dwell: −50%
  • Branch delivery lead time: −2 days
  • OTIF: +15 pp
