ABC prioritization + accelerated leg to a hub, cross-docking into regional loads and ETA control by checkpoints.

During agro season, the cost of delay is idle machinery and direct financial loss. The client needed a setup that delivers critical spare parts fast and predictably to Kazakhstan regions.
Task
- Accelerate delivery of urgent spare parts.
- Improve ETA predictability and status transparency.
- Reduce equipment downtime during the season.
What we did
1) SKU prioritization. Implemented ABC logic: critical items move faster, the rest follows a planned flow.
2) Accelerated leg to a hub. Concentrated the inbound flow in a hub to control distribution.
3) Cross-dock. Rapid transshipment and build of regional loads without long storage.
4) Regional distribution. Delivery to regions with agreed routes and receiving windows.
5) ETA control. Notifications by checkpoints and exception management.
Outcome
- Regional lead time: −20%
- Urgent SKUs on time: 95%
- Downtime: −30%
